I learned that automation must surface curated, structured data and keep human judgment where it matters, with clear role definitions and proof of work to improve match precision.

Let Automation Augment Personal Candidate Outreach

In talent acquisition, we once invested in an automation tool designed to streamline candidate outreach and screening. On paper, it promised efficiency and faster hiring cycles, but in practice, it didn't deliver the expected results. The issue wasn't the technology itself but the assumption that automation could replace the human touch in candidate engagement. Candidates respond to clarity, context, and personalized communication—elements that no tool could fully replicate at scale.

The key takeaway was that automation should augment, not replace, human judgment. We learned to use technology for repetitive, administrative tasks like scheduling interviews or tracking application statuses, while keeping candidate communication personal and context-driven. This shift preserved efficiency without sacrificing engagement or candidate experience.

A visible difference came when managers were empowered to balance automated processes with intentional human interaction. Recruiters could focus on building relationships and understanding candidate motivations, while automation handled routine follow-ups and reminders. The result was better engagement, stronger cultural fit, and more informed hiring decisions.

Restore Manual Review After AI Misses

One thing that we did was use automated AI screening built into our VMS - it was supposed to be more efficient and give us more accuracy. We work in IT Recruitment recruiting sometimes a small pool of candidates and the AI would filter out some great candidates. Sometimes we work with a small pool of IT candidates, and if we miss 1 or 2 that might make or break our search.

We were looking for Maximo developer in Toronto one time and AI automated screening tool would filter this specific candidate out because he did not have a bachelor's degree in computer science. Another time it would keyword mismatch instead of Maximo it would filter out keywords like MRO (keyword used before Maximo became Maximo). And in that moment we were like - full stop - if it keeps on missing great candidates like this - we have to rethink this.

We had tweaked the system and now do the reviews of candidates mostly manually to make sure we do not filter out great candidates. We still do use AI for the initial intake of candidates, but have backup processes in place where manual review takes over for final shortlisting.

AI Automation is great in theory but did not work out like we imagined in practice. Recruitment is still a people business where not everything is in perfect order and AI is not quite there yet .

Pair Scalable Screens With Deeper Evaluations

A single-format automated coding assessment we initially relied on failed to meet expectations because it produced a narrow signal that did not reliably predict on-the-job performance. From that experience I learned to pair scalable automated screens with higher-touch evaluations, such as code walkthroughs or case discussions, to get a fuller picture. We also moved to standardized prompts and rubrics tied to defined competencies so scoring is consistent across candidates. Finally, we began calibrating difficulty and pass thresholds against real employee benchmarks and iterating based on outcomes.

Cut Friction And Validate Applicant Experience

We purchased access to a candidate assessment platform expecting it to streamline our screening process. When I looked at what was actually inside, the tests had 70 to 100 questions and took candidates up to two hours to complete.

The result was the opposite of what we wanted. When we followed up with candidates after they took the test, many told us they lost all desire to continue the hiring process, let alone work with us. The tool that was supposed to help us find better candidates was actively driving them away.

The lesson was clear: any tool that creates more friction than it removes is working against you. Candidates are not sitting around waiting to spend two hours on your assessment. They have other options, and they will take them.

After that experience, we built our own simple five-minute screening test with a handful of direct questions. It cut our interviews by 80 percent, and candidates actually completed it. The takeaway for anyone evaluating talent acquisition tools: test the candidate experience yourself before you roll it out. If you do not want to sit through it, neither will they.
